Are Your Appraisals Effective?
Is your appraisal process actually developing your people — or are you simply completing a form once a year and filing it away?
For many businesses, the annual appraisal has become a routine exercise rather than a genuinely valuable management and development tool.
But a well-designed employee appraisal process can do much more than review past performance. Done properly, it can identify development needs, uncover blind spots, improve engagement, inform training plans and help your business develop the talent it needs for future growth.
At Lead Talent, we believe your people are one of your greatest assets. The challenge is making sure your appraisal and development processes are actually helping them — and your business — perform at their best.
What Is the Purpose of an Employee Appraisal?
An effective appraisal should be much more than a conversation about whether someone has hit their targets.
It should provide an opportunity to step back and look at:
- What is the individual doing well?
- Where could they improve?
- What are their strengths?
- What are their development needs?
- What challenges are holding them back?
- What are their career aspirations?
- What support do they need from the business?
- What skills will they need in the future?
- How does their development align with the wider objectives of the organisation?
When these conversations are done properly, the appraisal becomes a powerful part of your talent development strategy.
When they’re not, it becomes little more than an annual box-ticking exercise.
The Problem With Generic Training
One of the biggest mistakes businesses make is investing in training and coaching without first understanding what their people actually need.
A generic training programme might sound like a good idea, but if it doesn’t address the individual’s specific challenges, strengths or development gaps, its impact is likely to be limited.
For example, someone may appear to need better communication skills when the real issue is a lack of self-awareness.
Another employee may be struggling to manage their team when the underlying issue is confidence, delegation or conflict management.
And a newly promoted manager may be sent on a generic leadership course when what they really need is targeted support to transition from being a high-performing individual contributor to an effective leader.
The better you understand the individual, the more effective your development investment becomes.
Your Appraisal Process Should Identify Development Needs
Before deciding what training or coaching someone needs, businesses need to understand where those needs actually exist.
This discovery process can be supported by a combination of:
1. Regular 1-to-1 Reviews
Regular one-to-one conversations provide an opportunity to discuss performance, challenges, wellbeing, objectives and development throughout the year.
They also mean that issues can be addressed when they happen rather than waiting for the next annual appraisal.
2. Structured Employee Appraisals
A structured appraisal provides a framework for having meaningful conversations about performance, strengths, development and future objectives.
The key is ensuring that the conversation doesn’t simply focus on what happened over the previous 12 months.
It should also focus on what happens next.
3. Psychometric Assessments
Psychometric tools can provide valuable insight into personality preferences, behavioural styles, communication and potential blind spots.
They can help managers and employees understand not just what someone does, but potentially why they do it.
4. Personal Development Plans
A Personal Development Plan (PDP) turns the appraisal conversation into action.
Rather than simply identifying a development need, it should establish:
- What needs to change?
- Why does it matter?
- What action will be taken?
- What support is required?
- When will it happen?
- How will progress be measured?
Without this level of clarity, development objectives can quickly become forgotten.
The Annual Appraisal Isn’t the End of the Process
Here’s the uncomfortable question:
When was the last time someone in your business actually looked at their previous appraisal and followed up on the actions they agreed?
For many organisations, the answer is probably somewhere around the time they started preparing for the next appraisal.
That’s the problem.
You can have a beautifully designed appraisal form, an impressive training plan and a detailed PDP — but none of it will make a difference if it isn’t used consistently.
The real value comes from what happens between appraisals.
Development needs to become an ongoing conversation rather than an annual event.
Managers should regularly revisit objectives, discuss progress, provide feedback and make adjustments where circumstances have changed.
From Appraisal to Action
A good appraisal process should answer three important questions:
Where are we now?
Understand the individual’s current performance, strengths, challenges and development needs.
Where do we want to be?
Agree the skills, behaviours, performance and career development required to move forward.
What are we going to do about it?
Create clear actions, support and accountability to turn the conversation into measurable development.
This is where coaching and training can have a much greater impact.
Rather than simply sending someone on a course because it is available, you can invest in development because you understand why that development is needed.
Your People Development Strategy Should Connect
Your appraisal process shouldn’t operate in isolation.
It should connect with your wider people development strategy, including:
Performance management → Appraisals → PDPs → Training → Coaching → Ongoing review
When these elements work together, you create a much clearer picture of your people’s capabilities and development needs.
You can identify emerging leaders.
You can address performance issues earlier.
You can support managers more effectively.
And you can begin developing the talent you need for the future rather than simply reacting when a skills gap appears.
What Happens When You Get It Right?
A more effective appraisal and development process can have benefits well beyond the individual employee.
It can contribute to:
- Improved employee performance
- Stronger leadership capability
- Greater employee engagement
- Better retention
- More effective recruitment
- Stronger internal talent pipelines
- More targeted training investment
- Greater accountability
- Clearer career development opportunities
Ultimately, the goal isn’t to have better appraisals.
The goal is to develop better people, better leaders and a stronger business.
Is Your Appraisal Process Working Hard Enough?
If your business already has an appraisal process, ask yourself:
- Are appraisals happening consistently?
- Are managers properly trained to conduct them?
- Are employees actively involved in the conversation?
- Are development needs being identified?
- Are PDPs actually being followed?
- Are training investments based on genuine needs?
- Are actions reviewed throughout the year?
- Are your appraisals helping identify future leaders?
- Do employees understand how their development connects to the wider business?
If the answer to some of these questions is no, your appraisal process may be delivering considerably less value than it could.
